01Overview

A multi-brand ordering and loyalty platform that made a restaurant group's own channel cheaper than the aggregators.

02The problem

Nine restaurant brands, nine apps, and a large share of every order going to delivery aggregators. The group owned no customer data and had no way to bring anyone back.

The quarter the group stopped renting its diners: direct share crossing above the aggregators
03What we built
  1. 01

    Positioning before product

We defined what each brand stands for and where they should share a customer rather than compete for one.

  2. 02

    One account, nine brands

A single ordering experience and loyalty wallet that works across the group, with per-brand identity intact.

  3. 03

    Winback that runs itself

Behaviour-triggered WhatsApp and email offers based on what someone actually ordered and when they stopped.

A winback aimed at 1,306 lapsed sushi regulars, priced before anyone approves it
The same account reaching the kitchen pass, offer already applied to the order
04The result

Direct orders overtook aggregator share across three quarters, and the group now owns the diner relationship instead of renting it.

Either works. In my experience the second one goes faster.
